The advisory model

Structured intervention, not standing retainer.

CX90 Advisory engages leadership teams around specific operational conditions—diagnosing structural failure, clarifying accountability, and building the internal capacity to sustain reliable execution.

How we work

Diagnosis first. Prescription only where it is warranted.

Most advisory relationships begin with a conclusion already formed. Ours begin with a structured diagnostic process—an honest assessment of the structural and behavioral conditions producing the outcomes leadership is experiencing.

We engage with a limited number of organizations at any one time. Engagements are shaped by what the diagnostic reveals, not by a predetermined methodology applied regardless of context.

Our work is direct. We do not produce reports designed to be read in isolation. We work alongside leadership teams to ensure that what is diagnosed is understood, and that what is recommended is actionable.

Intervention categories

Where engagements concentrate.

Executive Operating Diagnostics

A structured assessment of how the executive team makes decisions, manages attention, absorbs operational load and distributes accountability. This intervention is appropriate when leadership effectiveness has degraded under scale, when escalation patterns are consuming disproportionate executive time, or when the quality of decision-making has become inconsistent.

Decision-making velocity and quality Escalation architecture and resolution patterns Accountability distribution at leadership level Executive attention allocation under operational pressure

Governance Architecture Reviews

An evaluation of whether governance structures—formal and informal—are fit for the complexity the organization is currently operating at. Governance structures designed for a smaller, simpler organization frequently persist long after the conditions that produced them have changed. The result is governance that is present in form but absent in function.

AI Operating Readiness

An assessment of whether the organization's operating model can absorb AI-driven change without amplifying existing structural fragility. AI does not improve operating models. It accelerates their existing characteristics—including their failure modes. This intervention addresses the structural preconditions required for AI adoption to produce consistent, reliable outcomes.

Organizational Scaling Diagnostics

Organizations moving through growth thresholds encounter predictable structural failure patterns. The operating model that worked at one scale becomes a source of friction at the next. This intervention identifies those patterns before they reach operational crisis, and addresses the structural conditions that allow them to persist.

Execution Reliability Reviews

A focused investigation into the structural and behavioral conditions producing unreliable execution. When organizations consistently miss commitments, experience delivery inconsistency or find that operational performance varies significantly across teams and periods, the cause is rarely individual—it is structural. This intervention traces those conditions and clarifies what addressing them requires.

Engagement structure

How engagements are structured.

Diagnostic entry — typically the CX90 Governability Assessment
Structured findings review with senior leadership
Intervention scoping aligned to diagnostic findings
Engagement delivery with direct leadership access
Progress and recalibration review
Structured close with clear institutional hand-off

All engagements begin with a diagnostic phase. We do not begin with a solution and work backwards. The nature, scope and duration of an engagement is determined by what the diagnostic establishes—not by a standard template.

We maintain a selective engagement portfolio. Our capacity to work deeply with each organization depends on limiting the number of active engagements. We are not a volume practice.
